Implementation & Transformation

Implement and evolve management systems so new processes, controls and improvements are adopted effectively

Do your new policies, processes, or controls look good on paper but struggle to take hold in practice?

This module provides practical approaches to structure implementation efforts, gain stakeholder support, and embed management system changes so they become part of everyday operations.

Overview

What this module is about

Organizations often invest significant effort in designing policies, processes, and controls, yet struggle to translate these designs into consistent practice. New initiatives may stall due to unclear ownership, weak stakeholder engagement, insufficient planning, or resistance to change. As a result, well-designed management system elements remain documents rather than becoming embedded organisational routines.

This module focuses on the practical capabilities needed to implement management systems and improvement initiatives successfully. Participants learn how to frame implementation efforts, build stakeholder support, structure implementation plans, and manage organisational adoption so that new processes, controls, and practices are actually used and sustained over time.

Audience

Who it is for

Management system implementers and coordinators

Executives and department heads accountable for management system performance

Those responsible for processes, policies, assets, risks and controls

Auditors seeking insight into management-side practice, not audit technique

Consultants working on management system design, governance or improvement

Agenda

What is taught

8 parts
01Why implementation initiatives fail in practice

How to recognise common failure modes in organisational change initiatives, distinguish design problems from adoption problems, and understand why well-designed policies, processes, or controls often fail to take hold in practice

02Deciding whether an initiative should start

How to clarify the problem to be addressed, determine whether change is warranted, define expected outcomes, and frame a minimal implementation case that supports a clear go / no-go decision

03Defining the change and its success criteria

How to describe the intended change, clarify scope and boundaries, define the target state, and establish success criteria that allow progress and adoption to be evaluated

04Stakeholder alignment and sponsorship

How to identify key stakeholders, secure sponsorship, anticipate sources of resistance, and build the organisational support needed for successful adoption

05Structuring the implementation approach

How to define phases, milestones, responsibilities, and governance for implementation initiatives without introducing unnecessary project-management overhead

06Communicating and enabling the change

How to communicate the purpose and implications of the change, prepare affected teams, and provide the information and support needed for people to adopt new practices

07Embedding new practices into routines

How to integrate new processes, controls, or ways of working into operational routines, documentation, onboarding, and governance so they become part of everyday practice

08Monitoring adoption and sustaining the change

How to track implementation progress, detect weak adoption or resistance, address early signs of drift, and stabilise new practices over time

Translate improvement or change goals into practical implementation steps and responsibilities

Design communication and enablement activities that support organisational adoption

Monitor implementation progress and address early signs of weak adoption or resistance

Materials

The content and the assessment

Written module

The full content in writing, complete in itself. Videos are recorded for parts of it as an alternative way through, and the written module always carries everything.

Exercises

Graded work on the case organisation's own registers: structured answers checked against the encoded case, written answers scored against a rubric traced to it, with a trainer holding the final word on every assessed item.

On completion

The assessed exercises must be passed before the certificate is issued.

Scheduling

No public run of Implementation & Transformation is scheduled at the moment. Tell us you are interested and we will let you know when the next one opens, or discuss running it in-house.

Case organisation

All modules share one company

Each module enters the company at a particular point in its history and finds it as that history has left it.

Northstar Integrated Services AG is a group headquartered in Zurich, operating in six European countries, with about 1,350 employees at the end of 2025. It provides digital operations platforms and managed operational services to regulated organisations in healthcare, the public sector and industrial services. Founded in 2008 as a field-operations firm serving business customers, it had about twenty-five employees when its first regulated customer, a hospital group, required documented decisions, named accountability and evidence on request. It moved into the platform business in 2016 and in 2024 acquired an operating business in Poland and the Czech Republic, whose legal entity continues inside the group.

Linked registers
Organisation and people, roles, risks, objectives, policies, documents and records, communications, findings, audits and reviews, interested parties, processes

Records, not summaries
The evidence sits in the registers and documents where a real organisation would keep it.

A history
The company has a timeline from 2008, so a structure can be examined before and after it changed.

More than one legal entity
A Swiss parent company and an acquired subsidiary in Poland and the Czech Republic, with customers in several jurisdictions

Why it matters

Judgement develops on material that is incomplete and partly contradictory, as it is in practice. Northstar is built that way on purpose. Because modules enter its history at different points, a governance structure can be seen while it is built, when it is outgrown and when it is rebuilt.
